DroneShield shares (ASX:DRO) jumped today, as the company delivered a standout full-year result that demonstrated its ability to convert a rapidly expanding sales pipeline into substantial revenue and profit growth.

The DroneShield share price closed out the day 12.62% higher at A$3.39, moving the stock back to positive year-to-date, with gains to 1.8% after a volatile start to 2026. The rally came on solid volume as markets digested the company’s transformation from a loss-making operation to a profitable enterprise with significant momentum.

Looking at the report, the company put up revenue of A$216.5 million for the twelve months ending 31 December 2025, representing a 276% increase from the prior year. More impressively, the company swung to a profit after tax of A$3.5 million, up 367% year-on-year, while EBITDA reached A$4.5 million compared to a loss of A$8.6 million in 2024.

The financial turnaround was underpinned by strong operational execution across multiple revenue streams. Software-as-a-Service revenue, a key focus area for management, surged 312% to A$11.6 million. This recurring revenue model is central to DroneShield’s strategy, with the company targeting SaaS to represent 30% of total revenue within five years.

DroneShield’s balance sheet remained robust, with A$210 million in cash and term deposits as at year-end, down marginally by 4% from the previous year. Critically, the company maintains zero debt and has achieved three consecutive quarters of positive operating cash flow, marking a significant inflection point in its financial maturity.

Strategic Expansion and Capacity Building

The company’s aggressive growth trajectory is supported by substantial operational scaling. DroneShield’s global workforce expanded from 250 to 450 employees during 2025, including more than 350 hardware and software engineers dedicated to product development and innovation.

Manufacturing capacity is set for dramatic expansion, with management planning to scale annual production capability from A$500 million in 2025 to A$2.4 billion by the end of 2026. This five-fold increase will be achieved through new facilities across Australia, the United States, and Europe, positioning the company to address its growing order book.

Looking ahead, DroneShield enters 2026 with significant revenue visibility. The company has already secured A$104 million in revenue for the current fiscal year, of which A$22 million has been recognised to date. Secured SaaS revenue for 2026 stands at A$22 million, with A$2 million already recognised and further increases expected as additional contracts are signed.

Independent non-executive chairman Peter James commented on the company’s momentum: “FY 2026 already has $104 million in secured revenue of which $22 million has been recognised to date. Secured SaaS in FY 2026 is at $22 million, of which $2 million has been recognised to date, and SaaS expected to increase further as additional sales are secured.”

The broader sales pipeline has expanded to A$2.3 billion, representing a 92% increase over the past twelve months. This pipeline encompasses more than 300 projects spanning Europe, the United States, and Asia, reflecting the global demand for counter-drone technology amid rising security concerns.

Strategic Pivot

Management is actively repositioning DroneShield toward a software-centric business model. Future hardware sales are expected to incorporate subscription-based command-and-control software, creating recurring revenue streams that enhance customer lifetime value and improve earnings predictability. This strategic shift aligns with broader industry trends toward integrated hardware-software solutions in defence technology.

The company also identified significant growth potential in civilian markets, with management forecasting that non-military applications could contribute up to 50% of total revenue within five years. This diversification strategy reduces reliance on government defence budgets and opens new addressable markets in critical infrastructure protection, event security, and commercial facility safeguarding.

Outlook

While the financial results demonstrate impressive growth, markets will be watching several key factors in the months ahead. The company’s ability to convert its A$2.3 billion pipeline into actual revenue will be critical, particularly as it scales manufacturing capacity. Execution risk remains elevated given the rapid pace of expansion and the complexity of international defence contracts.

The planned increase in production capacity to A$2.4 billion annually represents a significant capital commitment and operational challenge. Success will depend on securing sufficient orders to utilise this capacity while maintaining quality standards and delivery timelines.

Additionally, the shift toward SaaS revenue, while strategically sound, will require sustained investment in software development and customer support infrastructure. The target of reaching 30% SaaS revenue within five years is ambitious and will need consistent execution across sales, product development, and customer retention.

Bull Case:

  • Revenue pipeline of A$2.3 billion provides multi-year growth visibility and momentum
  • SaaS model transition creates recurring revenue streams with higher margins
  • Zero debt and positive cash flow enable self-funded expansion plans
  • Manufacturing capacity expansion to A$2.4 billion positions for major contract wins
  • Civilian market opportunity could diversify revenue and reduce government dependency

Bear Case:

  • Rapid capacity expansion from A$500M to A$2.4B creates significant execution risk
  • Pipeline conversion uncertainty with only A$104M secured for 2026 so far
  • Small profit margin of A$3.5M on A$216.5M revenue shows limited profitability
  • Valuation stretched following 12.6% rally on modest year-to-date absolute gains
  • Dependence on geopolitical tensions and defence budgets creates revenue volatility

DroneShield’s transformation from a loss-making operation to a profitable, rapidly growing defence technology company marks a significant milestone, yet the path ahead requires flawless execution on multiple fronts as the company navigates heightened market expectations and an increasingly competitive landscape.
